SEO vs AEO vs GEO: Three Acronyms, One Shift

Every week someone announces that SEO is dead and GEO is the future, and someone else replies that GEO is just SEO with a new hat. Both are selling something. The argument is loud because it is simple, and it is wrong because the three layers do different jobs.

Here is the cleanest way I know to hold all three at once. SEO fights for position, AEO fights for the answer box, GEO fights for the model’s memory.

I am not neutral, and I want to be honest about why. My agency sells all three, and I run all three across 21 products of my own. That means I get to watch what each layer actually returns, on properties where nobody is paying me to reach a flattering conclusion.

What the numbers keep showing is not a competition. It is a stack.

Still pays, and harder than people admit. The engines that quote you have to reach you first, and most of them ride a classic index. On one of my sites I traced where ChatGPT’s citations actually came from: 87 percent led back to Bing.

Crawlability, speed, clean HTML and fast submission are not legacy chores. They are the delivery road every answer travels down.

The bridge layer. Answer Engine Optimization is about giving one clean, complete answer to one real question, marked up so a machine can find it without guessing.

Measured lift from structured data is roughly 1.7 times more citations. Every entry on this blog carries a FAQ block for exactly that reason, and the block is not decoration.

The new layer, and the slowest one. Generative Engine Optimization is reputation work: quotable claims, one consistent identity everywhere, and presence on the sources models trust.

It compounds instead of expiring. My portfolio crossed a million machine citations across 21 domains in six months, and none of them were bought.

Read those three together and the shape appears. SEO did not die. It became the supply chain for everything that quotes you. A model cannot recommend a page it never reached, and reaching is still an indexing problem with an indexing solution.

The part that surprises people is where GEO actually happens. When I studied citation sources, listicles accounted for roughly 44 percent, Wikipedia and Reddit together for more than a quarter, and review platforms multiplied a brand’s chances by about three. Most of your citations happen on pages you do not own.

03You do not choose. You sequence.

Every week I get asked which layer to invest in. The honest answer is all of them, in this order, because each one is the floor the next one stands on.

Reachable first. Static HTML the crawler can read without running your app, a live sitemap, and instant submission through IndexNow. You cannot be remembered by a model that cannot reach you.

Answerable second. Pick the ten questions your customers actually type. Answer each one completely in one place, in plain language, with schema around it.

Quotable third. Rewrite your key claims so each survives alone with your name inside it. That is yesterday’s entry, and it is the highest leverage writing work there is.

Present fourth. Show up on the sources models already trust: the comparison lists, the community threads, the review platforms. This is slow, unglamorous, and it moves the needle more than anything on your own domain.

Measure monthly. Open the AI Performance report in Bing Webmaster Tools and ask the models about your brand yourself. Nothing else tells you whether the stack is working.

If your budget only covers one step this quarter, do step one. A perfectly quotable sentence on a page nothing can crawl is a diary entry.
